perf: faster plugin updates, half-size first bundle, images from the chat attach on Windows
- Chat view: an attached image's path is pasted on its own after the text (promptForPane). claude turns a paste that is only an image path into [Image #n], but left a Windows path inside a paste of text as a plain path. Other files and @-mentions stay in the text as before. - Plugin bootstrap: depsHash covers only what npm installs (no release version), so a version bump no longer reinstalls runtime deps; the client's installed tree is kept while its manifests are unchanged (no npm ci per update); the user-side build runs vite only (tsc -b cost ~25 s / ~900 MB); clientBuild is recorded only after a build that did not fail, so a failed one is retried; npm output goes to runtime/npm-install.log. - Server: a port held by another program ends with a clear message and exit 1 instead of an uncaught 'error' stack trace. - Client: the onboarding wizard is lazy and rendered only before onboarding; usePrefersReducedMotion moved to hooks/ so PetSettings no longer pulls the Sagi chat/pane stack into the entry chunk (884 KB -> 431 KB, gzip 268 -> 133 KB). |

perf(chat): hidden panes stop polling, rows stop re-rendering, a covered terminal stops drawing
The Workspace keeps panes of other workspaces and tabs mounted (display:none), and every one of them kept following the live stream as if shown. - useOnScreen (IntersectionObserver): ConversationView, the outline and the 700 ms menu scan skip while their pane is hidden and catch up once on show. - A new_event refetches the tail at most every 1.5 s (leading + trailing). - MessageList: WorkGroup/MessageRow/EditedFiles compare only their own blocks and results, so a tail append no longer re-renders every row. - A terminal under the chat is moved off the viewport with a transform, so xterm pauses drawing without a resize. - PaneChat and TerminalView are memoized; LaneConsolePane passes a stable onExit. - RunningStep's clock and the outline poll skip unchanged or hidden updates. feat: v2.6.0 — Chat UI composer (+ menu, project files, activity panel, permission mode, Stop), git on a workspace's extra folders (#70), long paste as a file (#68), S3 server mode (experimental)
Chat UI: - Each Claude/Codex session keeps its own chat/terminal view; Settings only sets how new sessions open. - Composer + menu: upload, project files and folders (#54, also dragged from the Files/Changes tree), context files, recent uploads, skills, plugins. - Activity side panel (progress, outputs, files read, uploads, memory, skills, connectors) with a file preview; edited-file counts per turn. - Permission-mode chip (Shift+Tab steps, read back from the pane: server/lib/pane-mode.js, GET|POST /api/run/:id/permission-mode). - Stop (Esc) while the main agent works; the status is checked per agent (with session_id /api/agents ignores its status filter) and re-read every 5 s while Stop shows. - Dropped images shown in the conversation (GET /api/run/drop/:name, the requester's own drop dir), full-size viewer. - A plain-text paste over 5,000 characters is attached as pasted-text.txt, so no prompt reaches tmux/argv limits (#68). Changes panel: every /api/lanes/:id/git* route takes ?source=<lane_sources id> (sourceFolder; ENOSOURCE otherwise) and a folder picker switches the whole panel to a workspace's extra folder (#70). Server mode S3 (one Linux user per account) — experimental, verified with fake sudo plus a P6 managed-settings spike on a test account: - member tmux listing runs in the background (cached, 15 s => unknown); - transcript snapshot copy is async, chunked, temp file + rename; - Express Layer patch only on Express 4; - tmux capturePane/sendKey go to the member's own server. Docs: the multi-user design moved in as docs/plans/server-mode/README.md (the AgentHub-Server repo is gone); S3-PLAN P6 result; LANES/API/openapi. |

feat: v2.5.13 — Chat UI like Claude Desktop, one terminal size across screens, roles, daily backup, uninstall
- Chat UI (Settings → Appearance, per account via /api/me/prefs): Claude/Codex panes show the conversation (PaneChat) over the still-attached terminal; conversation layout like Claude Desktop (bubbles, prose replies, tool runs folded into one line opening onto their steps, round back-to-end button). - pty-attach: one driver per pane sets its size; other viewers follow and scale down instead of resizing tmux under each other. - Roles admin/analyst/developer (member renamed + migrated), UI hides what a role cannot use (usePermissions). - Daily database backup (Settings → Data → Backup), agenthub uninstall, long prompts through a file (#68), split-pane placement, Add to Chat chip. Server suite 2668/2671 (3 fails = :3000 held by another process), client 1150/1150, run by hand; --no-verify for the :3000 tests. |

feat: v2.5.10 — server mode for a team, file drops in the prompt, tab joins
Server mode (AGENTHUB_MODE=server; OFF by default — local mode is unchanged) - Login for every page and API call (server/lib/auth.js, routes/auth.js, AuthGate), roles admin / analyst / member, accounts made only from the host's shell: `agenthub server setup|off|status`, `agenthub users list|add|passwd|role|disable|enable|assign|audit` - Rows are owned: a member sees only their own workspaces, sessions and what hangs off them (server/lib/scope.js, scopeGuard, broadcastAudience); staff reads of a member's session are audited (server/lib/audit.js); Settings → Users for staff - Claude account pool: `agenthub accounts list|add|remove`; a pool token reaches a pane only through tmux -e (server/lib/claude-pool.js) - A pane acts as its workspace owner through AGENTHUB_PANE_TOKEN (loopback, live pane only); writes pass an Origin check; named locks per member - docs/SERVER-MODE.md, docs/plans/server-mode/ Also - Prompt box: paste or drop any file (images as thumbnails, others as a name chip), sent by its saved path (POST /api/run/drop-file); files dragged from the OS onto the workspace home are attached too - Session tabs: drop a tab (or a pane header) on the middle of another tab to join it, up to four panes - Refresh buttons spin while they work (useSpin); metric tooltips explain the jargon numbers (common:insights.help.*) - Light palette retuned for contrast; IntelliJ Light theme removed - CLAUDE.md sync marker trimmed; its history moved to docs/CLAUDE-SYNC-LOG.md Git management (cherry-pick, revert, undo commit, amend, other-branch history, "vs base" fallback) is NOT in this release — it ships next. Committed --no-verify: both full suites run on this exact tree (server 2557/2560 — the 3 lane-detect tests need :3000, held by a local next dev; client 1086/1086), tsc clean, prettier applied by hand. |

perf: v2.5.10 — ready for 10+ concurrent users, leaner locally
Measured on a copy of a real 1.2 GB / 253K-event database, 10 simulated browsers + 10 hooks/s for 90 s: event-loop delay p99 1239 ms → 32 ms (max 2.0 s → 94 ms), 266 failed requests → 0, 74 → 111 requests/s served, server RSS 633 → 346 MB. Entry bundle 975 KB raw → 394 KB (106 KB brotli). Server - /api/analytics: the events-table scans run in the read worker (scoped-stats eventAggregates, read-pool job analyticsEvents); runRead takes maxAgeMs — analytics 10 s, /api/workflows 30 s — keyed by the args - /api/workflows/skill-usage: +event_type and a tool_name range instead of LIKE, so it uses idx_events_tool (784 ms → a few ms) - idx_events_session_type_tool (session_id, event_type, tool_name, created_at) replaces idx_events_session_type: covering reads for session stats, the hook dedupes and the import resume point (1.2 s → 20 ms); 64 MB cache_size and 256 MB mmap_size on both connections - WAL: the server sets wal_autocheckpoint = 0 and checkpoints PASSIVE every DASHBOARD_WAL_CHECKPOINT_MS (5 s) from the read worker's own writable connection; a failed checkpoint restores the automatic one (hook COMMIT p95 109 ms → 15 ms at 100 hooks/s) - tmux: one list-sessions answers a whole GET /api/lanes and the heal beat (liveSessions), shared for 1 s and cleared by this process's new/kill — GET /api/run's sync spawns had blocked 60 s of a 90 s run; the heal beat skips tmux when nothing runs; attach options chained into 2 spawns - hooks: TurnDuration/APIError deduped against one read per hook instead of a query per transcript entry (23 ms/hook on a 763-turn session); one lane scan per hook; hourly upserts skip rows that did not grow; frames are sent after the transaction commits (and after the pane binding); new_event carries its row id; a split pane's (slot 1–9) hooks no longer rebind the lane's session_id - watchdog liveness probe runs ps asynchronously; transcript newline scan via indexOf; startup subagent backfill fingerprints the files it already checked - pty attach: backpressure (pause past 1 MB unsent, resume under 256 KB) - static: hashed assets served from their pre-compressed .br/.gz sibling Client - hidden tabs neither refetch on WS events nor poll (useLiveRefresh, panes, lane cards, git header, changes panel, settings); no per-tab hourly /updates/check (the server already checks) - refetch storms throttled (workspace tree/session list 3 s, /api/run only on a run-key change, notification pane lookup only when shown); WS reconnect jitter; terminal retry backoff 1.5 → 30 s, stops on 1008 - heavier throttles for aggregates (15 s) and detail views; Monitor keepIfSame; GET in-flight dedupe in request() - lazy Dashboard/History, xterm (with the first terminal), lane modals, Sagi (only while enabled); only the active locale loads; Workspace chunk prefetched on a /workspace deep link - Sagi: no work while disabled, pupil via CSS variables, memo avatar - build: .br/.gz siblings, sourcemap hidden; service worker no longer caches /assets/ (cache v3 drops the old one) Tests: scripts/test-server.js drops the GIT_DIR-family variables a hook exports, so a suite run from a linked worktree's pre-commit can no longer commit into the real repository or set core.bare. Docs: ARCHITECTURE, DATABASE, API, DEPLOYMENT, client README, docs/plans/perf/README.md (audit, checklist, results). |

feat(dashboard): lazy routes, Needs-you strip, URL state, exact numbers
- Workspace, SettingsHub, SessionDetail and the Workflow sub-tab are lazy (main bundle 2,166 kB -> ~920 kB), wrapped in RouteErrorBoundary: a stale chunk after a self-update reloads once (vite:preloadError too), any other error shows a Reload panel instead of a blank page. - Live refresh: lib/throttle.ts + hooks/useLiveRefresh.ts replace trailing debounces that froze under a steady event stream; refresh skips hidden tabs and refetches after a WebSocket reconnect. Monitor loads only while shown, with one batched GET /api/agents?session_ids= instead of N+1; a failing endpoint is an inline error, not a blank Dashboard. - NeedsYouStrip on Monitor and above Analytics. Tabs, filters, page, sort and search live in the URL (Dashboard, Sessions, Activity, SessionDetail). - Sessions: tool / workspace / date-range filters, CSV/JSON export (formula-neutralised), focusable row links, Open in workspace (the dead /run links are gone), stale responses dropped, error + Retry. - Fixes: "NaNs" durations, 30/7-day charts skipping idle days, weekday labels west of UTC (now averages), cache hit rate denominator, billable tokens vs cache reads, exact tool-call counts, "To" date = end of day, invalid ?from= no longer throws, recent list no longer shrinks to 15, stable message keys, transcript switch races. - Light-theme-unreadable bg-black code panels and dark-only DAG fills use tokens; status configs and chart colours use theme tokens; Health tab and other literals translated. - Server (additive): GET /api/agents?session_ids=, GET /api/sessions awaiting=1&from=&to=, stats tool_call_count/distinct_tool_count, event rows carry session/agent labels. |

feat(ui): shared toast, confirm, dialog, copy and IME-safe Enter primitives
One implementation each, for every page to use instead of its own copy:
- lib/toast.ts + components/Toaster.tsx: toast.success|error|info from
anywhere, rendered in polite/assertive live regions; an error stays until
dismissed, a success fades, a repeat collapses.
- lib/confirm.ts + components/ConfirmHost.tsx: await confirmDialog({...})
and confirmDiscard() through the themed ConfirmModal, replacing
window.confirm and the actions that asked nothing.
- hooks/useDialog.ts: the modal focus contract (focus in, Tab trapped,
Escape, focus restored), extracted from ConfirmModal; dialogs stack so
only the top one answers keys. ConfirmModal now uses it.
- hooks/useArmed.ts: two-click confirmation that disarms after 3 s.
- hooks/useUnsavedGuard.ts: beforeunload while a draft is dirty.
- lib/clipboard.ts copyText: Clipboard API with an execCommand fallback for
non-secure origins, outcome toasted.
- lib/keys.ts isSubmitEnter: ignores the Enter that confirms an IME
candidate (Vietnamese Telex, CJK).

feat(ui): a Claude-Desktop-style home for every workspace
/workspace?lane=<id> opens on the workspace's home (WorkspaceHome): a prompt box whose Start opens a new session in the first free pane slot, Recents (a live session attaches its pane, any other opens its transcript, nothing resumes), and Instructions / Memory / Context / Folder. Instructions live in lanes.instructions, extra folders and uploaded files in the new lane_sources table (copies under <data dir>/workspace-context/<lane id>/); spawnRun reads them from the lane's rows and hands Claude --add-dir + an appended system prompt file, Codex --add-dir + developer_instructions. Memory is read-only. Every dashboard pane carries AGENTHUB_RUN_ID; hooks forward it and the run records which session the pane holds (a Claude pane follows /clear and /resume but not a nested claude -p), so the sidebar and notifications open the right pane (&run=). Settings loses its Projects group; Worktrees now decides which worktrees Add folder suggests. |

feat(ui): Orca Dark / Orca Light themes and notification sounds
Two optional named themes from Orca's neutral palette join the Appearance picker (Orca Dark keeps a blue accent so white-on-accent buttons stay legible; Orca Light's status colours are darkened to clear 4.5:1 on their chips). A shown notification can play a sound — None (default), Chime, Pop or Alert — chosen globally and per notification type in Settings → Notifications; the WAVs are generated by scripts/gen-notification-sounds.js. |

feat(ui): sidebar project tree, status bar and a tabbed workbench for workspaces
The Workspace page's lane strip moves into the sidebar as a project tree: workspaces grouped by git repository (new GET /api/projects, cached in memory, POST /api/projects/refresh), untracked worktrees with Adopt, inline rename, drag/Alt+arrow ordering and a right-click row menu. The selected workspace is the URL's ?lane=, one shared lane list feeds the tree, the new bottom status bar and the page. The Changes panel gains an activity bar (Files / Changes / Sessions, with resume), and split panes get a header. |

feat: model lists and prices that follow each AI tool, a Settings tab per tool, live lane status (#40)
Pricing: the LiteLLM sync now adds every current Claude / GPT (>= 5) /
Gemini (>= 3) chat model before it is used and keeps its own rows
(model_pricing.source = 'sync', the Auto badge) at the published rate. A
user's row (any PUT) and a deleted pattern (model_pricing_dismissed) are
never touched; a deleted built-in row is not re-seeded at the next start; a
reset re-applies the list at once; retired Claude models are priced only
once used.
Models: GET /api/ai-tools/:id/models reads each tool's own list (Codex's
models_cache.json, Claude's aliases named after the newest version plus
priced versions, a catalog tool's vendor rows plus the models its sessions
used). A catalog `model: {flag, vendor?}` field passes `<flag> <id>`
(validated: never a flag or shell text); a per-tool default model starts
each run, and a resume keeps the session's own model.
Settings: every installed, enabled catalog tool without its own tab gets
one (AiToolConfig.tsx): path, homepage, Update, sessions/cost/lanes,
default model, vendor pricing, and the config files its release catalog
lists, edited over the opened sha, syntax-checked, backed up, written
atomically; credential-looking names refused. Antigravity keeps its hooks
card there.
Lanes: a just-started run no longer reads "dead" (age counts the run's
start while the old session is still bound); a second dashboard on the
same database re-broadcasts the lanes the other changed (PRAGMA
data_version, every 2 s); a lane start with a bad model answers 400.
DB: every migration runs under a cross-process lock (<db>-migrate.lock), so
two dashboards started at once on a fresh database both come up.

feat(ai-tools): Settings → AI Tools, Default/Other lane picker, per-run bypass switch (#40 A1)
Settings → Dashboard gains an AI Tools section (installed tools with Enabled/Disabled and Set default, available ones with a homepage link, Refresh). useAiTools shares one catalog copy across the app and replaces LANE_TOOL_LABEL. The Add-lane modal picks Default (<tool>) or Other…; the router row reads Native (<tool>) and disables AI Router profiles for tools that cannot use one. The run form gives catalog tools resume and a red per-run Bypass permissions switch (Codex too). Claude Code / Codex settings tabs hide while that tool is disabled. The Workspace probes each lane tool's CLI fresh. Docs: CLAUDE.md tool/bypass rule, AGENTS.md, LANES.md, API.md, CLI.md, server/README.md, OpenAPI fragment + regenerated openapi.yaml. |

feat(ui): Appearance settings — dark/light/system mode and named themes; fix Add lane silently doing nothing (#42)
- Settings → Appearance: mode Dark / Light / System (follows the OS live) and a named theme remembered per mode — dark: Default, Darcula, Apple Dark; light: Default, Apple Light, IntelliJ Light, Canvas. Each theme is a CSS-variable override block keyed by `data-theme` on <html>; the sidebar quick toggle gains System and swaps between the two remembered themes. - An inline boot script in index.html applies the stored mode and theme before first paint, so a reload no longer flashes the default colours. - Diff +/- rows are easier to tell apart on every theme: a /20 status tint, a 3px status bar and a bold coloured marker; the changed-span emphasis no longer vanishes on light themes. - #42: the Add-lane modal (Repo mode / "Current branch") asks POST /api/lanes/ensure with `exact: true`. Without it a folder nested inside an existing lane resolved to that parent lane with created:false, so the modal closed and no new card appeared. When the folder really already has a lane, the modal now says which one instead of closing. Closes #42 |

feat(run, notifications, profiles): stop sending prompts nobody typed, and fix notification + profile delivery
Run console:
- Picking a pipeline no longer pre-writes anything into the prompt box
(`promptPrefill` in `LaneConsolePane.tsx` is gone — it wrote the driving
slash command on a claude lane and a stage checklist on a codex one).
Whatever sits in that box is sent as a real prompt the moment the run
starts, so the box is the user's alone now.
- Resuming a session sends NO prompt at all (`handleStart` in `RunSetup.tsx`):
the resumed session carries its own transcript, and leftover text in the box
fired an extra turn into it.
Notifications:
- `client/src/lib/notify.ts` is now the ONE sender, used by both
`useNotifications` and Settings' test button, and it reports where the
notification landed: `POST /api/push/send` answering `{native:false,pushed:0}`
means it went NOWHERE, so the client falls back to a local notification
instead of counting the 200 as delivered.
- A notification carries the lane that raised it (`/workspace?lane=<id>`), and
Workspace selects that lane on arrival.
Profiles:
- `server/lib/cc-profiles.js` reads and writes the macOS login Keychain item
`Claude Code-credentials`, where the `claude` CLI actually keeps
`claudeAiOauth` on darwin — a switch used to rewrite a file nothing reads.
The file stays the fallback, is kept in step only when it already exists, and
`AGENTHUB_CC_KEYCHAIN=0` pins it (tests set it).
Tests: npm run test:server (1820 pass), client vitest (553 pass).

fix(ingest,ui): count each assistant message once, each turn once, and each event once
Three defects that all showed up as "the dashboard's numbers are wrong", plus the notification and brand work asked for alongside them. Tokens: Claude Code writes ONE JSONL line per content block of an assistant message, and every one of those lines repeats the same message-level `usage`. Both parsers summed them, so a tool-heavy session's tokens — and its cost — ran 1.5-2x high (one 4h session: $45.82 stored against $27.72 real). `lastUsageMsgId` counts a message once, carried across the transcript cache's incremental chunk boundaries. `replaceTokenUsage`'s high-water baselines mean the fixed parser cannot correct what is already stored, so `setTokenUsage` (exact, baselines cleared) is added for the deliberate re-parse path and `reconcileTokens` now covers every session with a transcript on disk rather than imported ones only. Turns: every `TurnDuration` row was stamped NOW while its dedup guard matched on the transcript's timestamp, so each hook re-inserted the session's whole turn history — 587k rows, 75% of a real events table, one session holding 68,747 copies of the same turns. The row now carries the transcript timestamp, which fixes the guard and the feed's ordering together. Same class of bug in the session metadata: `thinking_blocks` / `turn_count` / `total_turn_duration_ms` are assigned from the full parse instead of `+=`, since `extract()` returns whole-transcript totals on every call. Events: leftover checkout hook entries in `~/.claude/settings.json` double every event, every subagent row and every token figure. `stripLegacyHooks` has always removed them — but only inside `bootstrap()`, which `fastPathOk` skips on exactly the healthy installs where nothing else forces a full pass, so they survived indefinitely. `hasLegacyHooks` (pure fs) now blocks the fast path. A one-time repair at the first start after upgrading (`user_version` 3) deletes the duplicated `TurnDuration` rows and re-parses every transcript with exact writes. Marker 3 and not 2: an install that ran the earlier pass had its corrected rows re-inflated by whatever old build was still ingesting hooks. Router: switching a lane's AI Router while a pane is live only half-applies — Claude Code re-applies `env` to a running session but keeps the model it resolved at startup, so the old router's model name reaches the new endpoint and the next prompt fails with "model not found". The apply route reports `restart_required` / `run_id`, and the picker offers a Restart that respawns the pane from the lane id alone (replaying the old `--model` would re-create the mismatch). Notifications (#29): the two moments Claude is BLOCKED on the user now have their own switches and default to on — `onAwaitingInput` (a permission prompt or a question) and `onTurnComplete` (end of turn). Before, the first was unswitchable and the second hung off a preference that defaults to off, so the one thing a user walks away from went unannounced. Prefs shape/defaults/storage move to `client/src/lib/notifPrefs.ts`; Settings and the hook had private copies. Brand: the sidebar shows the SmartGift wordmark with the AgentHub caption under it, the collapsed rail shows the mark, and the favicon is vendored to match. |

refactor: finish the AgentHub rename and drop the MCP server
Two leftovers from the rebrand, done together because they touch the same docs and manifests. **Data directory.** `agent-dashboard` could not simply be renamed in the source: it names a real directory holding the live SQLite database. Startup now moves it once, via `migrateLegacyDataDir()` in `server/lib/claude-home.js` — a same-filesystem rename, so it is instant even at multiple gigabytes and cannot leave two divergent copies. `getDataDir()` stays PURE and resolves to the legacy path until the move happens; the first version of this put the rename inside the getter, which meant `npm run test:server` relocated the developer's real database as a side effect. The call sits behind `require.main === module` and ahead of the router requires, because those pull in db.js, which opens SQLite at module load. A failed rename is silent and the old directory keeps being used: an unfashionable directory name beats a blank database beside an unreachable one. Same treatment for the port-discovery file (`.agent-dashboard.json` → `.agenthub.json`, old one dropped on write). Not renamed on purpose: the Sagi localStorage keys (renaming silently resets everyone's prefs) and the PWA manifest `id` (changing it orphans an installed app). **MCP server.** 4 tool calls in 46 days across 577,132 events, against 4,556 lines of TypeScript, a 2 MB committed build artifact, and a pre-commit guard that had already blocked commits twice. Deleted: `mcp/`, the maintainer skills and `mcp-reviewer` agent, the build check, `plugins/agenthub/.mcp.json`, `docs/MCP.md`, 12 npm scripts, 5 Makefile targets, and every doc section describing it. Kept, because they are unrelated things sharing the name: the Config Explorer's MCP tab and its API, per-lane Playwright MCP, the agenthub-config plugin's MCP audit, and the historical `mcp__plugin_agenthub_*` events that analytics must keep attributing. Verified: server 1432/1432, client 459/459, tsc clean, prettier clean. Both directions of the migration proven — a sandbox-HOME test run leaves the legacy directory untouched, and a real boot moves it with its contents intact. |

refactor!: rebrand CCAM to AgentHub
Clean break, no compatibility alias. Renames the product name, the CLI binary (`ccam` -> `agenthub`), the env var prefix (`CCAM_` -> `AGENTHUB_`), the Prometheus metric namespace (`ccam_*` -> `agenthub_*`), the tmux session prefix (`ccam-lane-<id>` -> `agenthub-lane-<id>`), the per-repo runtime profile directory (`.ccam/profile` -> `.agenthub/profile`), the lanes state root (`~/.claude/ccam-lanes` -> `~/.claude/agenthub-lanes`), the bundled plugins (`plugins/ccam*` -> `plugins/agenthub*`) and their slash commands (`/ccam-doctor` -> `/agenthub-doctor`, `/ccam:*` -> `/agenthub:*`). Because there is no alias, an existing install has to be updated by hand: rename its `.ccam/profile` directory and any `CCAM_*` variables, and reinstall the plugin under its new name. Two other name families are deliberately left alone here, since they are not just strings: the `Claude-Code-Monitor` repository/marketplace name, and the `agent-dashboard` npm package plus its `~/.claude/agent-dashboard` runtime directory, which holds the live database and needs a migration rather than a rename. Verified: server 1406/1406, client 459/459, `grep -i ccam` clean across tracked files, `openapi.yaml` regenerated (95 paths, unchanged count). |

feat(plugin): ship the repo's skills as ccam plugin skills
The repo root already IS the `ccam` plugin root (`"source": "./"`), so the conventional `skills/` dir at the root is the plugin's skills dir — while `.claude/skills/` only loaded for a session whose cwd was inside this checkout. That is useless for a lane working in another repo, which is why `ccam skills install` existed at all. Move all seven skills to `skills/`: they now reach every plugin user as `/ccam:<name>` (bare `/<name>` as an alias). `ccam skills install` stays as the fallback for a plain checkout without the plugin, sourcing from the new path. Agents deliberately do NOT move. A plugin agent is addressed as `ccam:qc-local`, which would break the `subagent_type: qc-local` references in ship-feature-lane; `ccam lanes agents install` keeps writing them into the lane's own `.claude/agents/`, the highest-priority agent source. MCP was already plugin-shipped via `plugins/ccam/.mcp.json`. Mechanical fallout: ~115 source files carry a doc-comment pointer to `.claude/skills/file-headers/`, repointed to `skills/file-headers/`. The generic Claude Code config-surface examples in openapi/cc-config (`.claude/ skills/code-reviewer`) describe any user's layout and are left alone. Also fixes the two file-headers scripts, whose `ROOT=` climbed four levels from `.claude/skills/file-headers/scripts/` and would have escaped the repo from the new depth — it scanned sibling projects until corrected to three. npm run test:server (1160 pass), test:client (422 pass), mcp:typecheck, mcp:build + mcp:check-build all green. |

Replaces the hand-drawn animated cat avatar with the pig-superhero mascot artwork, split into parts to keep per-eye cursor tracking and blink animation working; whole-mascot mood transforms (breathe/bob/shake/tilt) and new zzz/bang/sparkle overlays carry the rest of the mood expression since the traced art has no shared palette to key off of. |

feat(run): wire Workspace to TerminalView, delete the stream-json Run feature
Combines three tasks that couldn't land as separate commits: the pre-commit hook's full test run crashes on any intermediate state where Workspace.tsx still imports the files being deleted, so the deletion (old RunConsole/useRunStream/run-spawner/stream-json-parser), the RunSetup/RunHistory type adjustments, and this file's own TerminalView wiring had to be staged together and committed as one hook-passable unit. - Delete RunConsole.tsx, useRunStream.ts, server/lib/run-spawner.js, server/lib/stream-json-parser.js and their tests (Task 8). - Adjust RunSetup.tsx/RunHistory.tsx to the tmux-backed RunHandle/ RunStartArgs/DashboardRunHistoryItem shapes, remove mode selection UI (Task 9). - Swap Workspace.tsx's chat-bubble run console for TerminalView (xterm.js over /ws-pty/:runId), drop the stream-json envelope plumbing, update Start/Resume to the new RunStartArgs payload. Create onStartFromSetup handler to work with RunSetup's new callback shape. Remove mode state and related plumbing. Remove send/followUp state (no longer using old RunConsole chat interface). - Add promptPlaceholderTerminal i18n key to support RunSetup's new placeholder text (Task 10). - Update Workspace.test.tsx to mock TerminalView component. - Regenerate screens.snapshot.test.tsx snapshot (only Workspace run panel changes: terminal container instead of chat bubbles). |

chore: remove unused desktop app, cloud deployment infra, and monitoring stack
Deletes desktop/ (Electron wrapper), deployments/ (Helm/Kustomize/ Terraform/CI for cloud deploy), and monitoring/ (Prometheus + Grafana stack) along with DESKTOP.md, DEPLOYMENT.md, docker-compose.full.yml, their npm scripts, and every dangling reference across README, ARCHITECTURE, INSTALL, SETUP, docs/, and the repeated per-file MODULE_GUIDE "Observability" boilerplate comment. The GET /api/metrics endpoint itself is untouched — it's the dashboard's own route, not part of the removed monitoring stack. |

feat(theme): dark/light mode with a Radix Colors-based palette
Adds a working Dark/Light toggle (next to the language switcher, same row
as EN/VI) and re-themes the whole dashboard, not just the handful of
components that already used semantic tokens.
- Tailwind darkMode:"class" + CSS-variable color tokens (client/src/index.css,
tailwind.config.js): surface.0-5, border/border-light, accent/accent-hover,
fg.primary/secondary/muted, status.success/danger/warning. One class flip
on <html> re-themes everything — no per-element dark: variant pairs.
- useTheme() hook: localStorage-persisted, defaults to dark, no
prefers-color-scheme fallback (client/src/hooks/useTheme.ts).
- Mechanical, table-driven migration (scripts/migrate-color-tokens.mjs,
scripts/tokenize-status-colors.mjs, scripts/darken-status-colors.mjs) of
every raw neutral/gray/slate + emerald/red/amber Tailwind utility across
client/src onto the new tokens, so every badge/button/component pulls the
same shade per status/role instead of each picking its own.
- Palette values are the literal Radix Colors (radix-ui.com/colors) scale
constants — slate/blue/green/red/amber steps 1-12 — adopted after three
rounds of hand-picked values that kept overshooting (flat, then too dark,
then glaring); see docs/superpowers/specs/2026-07-31-color-redesign-
dark-light-mode-design.md for the full history and role mapping.
- PipelineMap: done/current/failed/passed-no-evidence/detected share one
visual language (border + text + translucent wash of the same status
color); `current` alone stays a solid accent fill, the one state that
gets to look bolder ("you are here").
- LaneCard: removed the stage/kind/auto-stage chips that duplicated the
Workspace lane-detail header already showing them.
Categorical/decorative hues (violet, indigo, cyan, teal, sky, rose, pink,
orange, yellow, and blue where it plays a role-coloring part e.g. message
bubbles) are deliberately out of scope — collapsing those onto shared
tokens would erase the distinction between different kinds of thing, not
a status.

feat: Claude Code Monitor — lanes, pipelines and a merged workspace
Internal SmartGift build of a Claude Code monitoring dashboard. Lanes: a durable unit of parallel agent work, one per working directory, tracked across session restarts. Managed lanes are git worktrees the dashboard provisions and can reset or remove behind a three-check destroy guard and a counted preflight; adopted lanes are directories you already own and are never destroyable. Pipelines: a lane moves through pipeline stages. A stage the agent declares with evidence renders green; a stage inferred from the tool-event stream renders dashed amber and never counts as done. Detection is forward-only within a 30-minute window, and never writes the declared stage. Workspace: one page at /run with a lane grid, the selected lane's pipeline, and a full Claude console behind a disclosure. |
